Nexora was doing $2M/year in revenue on a slow, cluttered Shopify theme they'd never optimised. Core Web Vitals were in the red. Their add-to-cart rate was 1.8%. They believed their product was the problem. We proved it was the site.

Session recordings, heatmaps, and funnel analysis revealed 9 critical drop-off points. Surprisingly, the biggest was a product filter UI that worked on desktop but was unusable on mobile.

Rebuilt on a custom Shopify 2.0 theme with lazy-loaded images, critical CSS, and edge-cached API calls. Cut LCP from 4.9s to 1.2s.

Rebuilt checkout to 3 steps, added trust signals, fixed mobile keyboard issues on forms, and A/B tested 6 CTA variants over 3 weeks.
